AI Vending Fridge Pilot Evaluation: Decide What the Trial Must Prove
An AI vending fridge pilot should answer a limited set of decisions before the buyer expands. A working cabinet and a handful of successful purchases are useful observations, but they do not establish assortment suitability, service workload or commercial performance across other sites.
Write the decision before the metric
If the decision concerns product suitability, record which approved packages and customer scenarios were tested. If it concerns the service plan, record replenishment work, removed stock and unresolved exceptions. If it concerns commercial viability, separate purchases from foot traffic and include the actual operating costs available to the buyer.
Choose measures that the proposed systems and staff can collect reliably. Define terms such as “completed purchase” and “exception” so different people do not report different events under the same label.
Keep a change log
A pilot can change halfway through: new packaging, a different price, altered opening hours or a revised shelf arrangement. Record the change and its timing. Otherwise, an apparent improvement or deterioration may be attributed to the cabinet when the operating conditions changed.
Preserve the distinction between measured outcomes and explanations. Label assumptions and incomplete observations. Do not use a hypothetical return calculation as evidence of achieved results.
Make expansion conditional
At review, ask whether unresolved technical, product or operational issues prevent the intended next step. Assign owners and evidence requirements for those issues. A new site should still receive its own suitability review even if the first pilot met its criteria.
